เทคนิคการทำข้อสอบ PMP แนว Scenario Question

          ใครที่กำลังเตรียมตัวสอบ PMP จะทราบดีว่า ข้อสอบ PMP ไม่ใช่ข้อสอบ ที่วัดความจำในเนื้อหา Project Management ตาม PMBOK เพียงอย่างเดียว แต่จะเป็นข้อสอบ แนววิเคราะห์เหตุการณ์ หรือที่เรียกกันว่า Scenario Question โดยข้อสอบ จะมีโจทย์ให้ เป็นการอธิบาย เหตุการณ์ปัญหาต่างๆ ในโครงการ และถามว่า ถ้าเราเป็น Project Manager เราจะทำอย่างไร

          ข้อสอบ ประเภทนี้ จะมี แนวทางตอบคำถามอยู่ 2 แนวทาง โดยจะต้อง อ่านคำถามให้ดีครับ

แนวทางที่ 1. ถ้าโจทย์ถามว่า

What should the project manager do?

ความหมายของโจทย์ คือ ถามว่า

"ตอนนี้ปัญหาเกิดขึ้นแล้ว PM ควรทำอะไรเป็นลำดับแรก"

เราต้องหาแนวทางแก้ไข ในปัจจุบัน โดย มุ่งเน้นไปที่

Corrective Action คือการแก้ไขปัญหาปัจจุบัน

Immediate Response คือการตอบโต้แบบทันที

Root Cause Analysis คือการแก้ไข ที่สาเหตุของปัญหา

Next Best Action คือ กิจกรรม ที่ต้องทำ ต่อไป

วิธีคิด ของโจทย์ ประเภทนี้ คือ ให้ถามตัวเองว่า

"ถ้าผมเป็น PM อยู่ในเหตุการณ์นี้ตอนนี้ ผมจะทำอะไรเป็นอย่างแรก"

แนวทางที่ 2 ถ้าโจทย์ถามว่า

ความหมายของโจทย์คือ ถามว่า

"ถ้าย้อนกลับไปก่อนเกิดปัญหา PM ควรทำอะไร เพื่อป้องกัน"

เป็นการหา

Preventive Action แนวทางการป้องกันปัญหา

Risk Mitigation  การพยายามบรรเทาความเสี่ยง

Governance Setup  การกำหนดแนวทางการกำกับดูแล

Stakeholder Planning การบริหารผู้มีส่วนได้ส่วนเสีย เพื่อหลีกเลี่ยงปัญหา

วิธีคิด ของโจทย์ ประเภทนี้ คือ ให้ถามตัวเองว่า

"ถ้าย้อนเวลากลับไปก่อนเกิดเหตุ ผมจะวางแผนอะไรไว้ เพื่อป้องกัน หรือบรรเทา"

จากแนวข้อสอบ ทั้ง 2 แนว ข้างต้น เทคนิคสำคัญที่สุดของข้อสอบ PMP คือ ต้องอ่านให้ชัดเจนว่าโจทย์ถามอะไร เพราะหลายครั้ง Scenario เดียวกัน แต่เปลี่ยนคำถามจาก

What should the project manager do?

เป็น

What should the project manager have done to prevent this situation?

คำตอบจะเปลี่ยนทันที

สรุปคือ

ถ้าโจทย์ถามว่า : What should the PM do?

คำตอบ : Corrective Action / Next Action

ถ้าโจทย์ถามว่า : What should the PM do first?

คำตอบ : Immediate Action

ถ้าโจทย์ถามว่า : What should the PM do next?

คำตอบ : Next Logical Step

ถ้าโจทย์ถามว่า : What should the PM have done?

คำตอบ : Preventive Action

ถ้าโจทย์ถามว่า : What should the PM have done to prevent this situation?

คำตอบ : Planning / Risk Mitigation

ถ้าโจทย์ถามว่า : What should the PM have done earlier?

คำตอบ : Governance / Planning

ต่อไปนี้เป็นตัวอย่างข้อสอบ PMP Scenario-based ที่ใช้ Scenario เดียวกัน แต่เปลี่ยนคำถามตามแนวที่ PMI ชอบออก คือ

• Question 1: What should the project manager do?
• Question 2: What should the project manager have done to prevent this situation?

Scenario

A software development project is being executed using a Hybrid approach. During the fourth sprint, the testing team reports that several completed features do not meet the customer's expectations. The customer explains that although the delivered features match the documented requirements, they do not provide the expected business value. As a result, the customer requests significant rework, which may delay the project schedule and increase the project cost.

Question 1

What should the project manager do?

A. Reject the customer's request because the delivered features meet the approved requirements.

B. Meet with the customer and Product Owner to clarify the expected business value, assess the impact of the requested changes, and follow the project's change management approach.

C. Immediately approve all requested changes to maintain customer satisfaction.

D. Escalate the issue to the project sponsor because the customer changed the requirements.

คำอธิบาย

แม้ว่าฟีเจอร์จะตรงตาม Requirements แต่ลูกค้าเห็นว่าไม่ตอบโจทย์ Business Value ดังนั้น PM ควรร่วมกับ Product Owner ทำความเข้าใจความต้องการที่แท้จริง ประเมินผลกระทบ และดำเนินการตามกระบวนการ Change Management ที่กำหนดไว้

B. Ensure stakeholder engagement by validating business value and acceptance expectations with the customer throughout planning and iterative reviews.

คำอธิบาย

คำถามลักษณะ "have done" ของ PMP จะมุ่งวัดการป้องกันปัญหาล่วงหน้า ไม่ใช่การแก้ไขเมื่อปัญหาเกิดขึ้นแล้ว

สาเหตุของปัญหานี้ไม่ใช่คุณภาพของงานหรือการทดสอบ แต่เป็นการที่ทีมและลูกค้ายังไม่มีความเข้าใจตรงกันเกี่ยวกับ Business Value และ Acceptance Expectations ดังนั้น PM ควรสร้างการมีส่วนร่วมของผู้มีส่วนได้ส่วนเสีย (Stakeholder Engagement) และตรวจสอบความเข้าใจร่วมกันอย่างต่อเนื่องผ่านการวางแผนและการทบทวนผลลัพธ์ในแต่ละรอบ (Iterative Reviews)

สังเกตว่า ในโจทย์เดียวกัน แต่คำถามเปลี่ยน คำตอบก็จะเปลี่ยนไปด้วยครับ

เทคนิคจำข้อสอบ PMP

ข้อสอบ PMP มักใช้รูปแบบคำถามดังนี้

What should the project manager do? ให้มองหา การตัดสินใจหรือการดำเนินการที่เหมาะสม "ตอนนี้" หลังจากเหตุการณ์เกิดขึ้น

What should the project manager do first?  ให้มองหา ขั้นตอนแรกที่ควรดำเนินการก่อนการกระทำอื่น

What should the project manager have done? ให้มองหา สิ่งที่ควรทำก่อนหน้านี้เพื่อป้องกันไม่ให้เกิดปัญหา

What should the project manager have done first?  ให้มองหา ขั้นตอนแรกที่ควรดำเนินการในอดีตเพื่อป้องกันสถานการณ์ ปัญหาปัจจุบัน

          การฝึกแยกความแตกต่างของคำถามทั้งสี่รูปแบบนี้จะช่วยให้เข้าใจ "PMI Mindset" มากขึ้น เพราะแม้ใช้สถานการณ์เดียวกัน คำตอบที่ถูกต้องอาจแตกต่างกันโดยสิ้นเชิงตามช่วงเวลาที่คำถามอ้างถึง.
